The challenge

What we built
Armakuni delivered aWS MAP Assess Phase for 25-year-old VB6/Citrix platform; AI-powered PDF-to-JSON production build on AWS Bedrock. The engagement ran as two fixed-scope SOWs: PDF to JSON Path to Production (Jul 2025); AWS MAP Assess Phase (Jan 2026). AWS funded the work at $54,000.
The outcomes
4 measurable outcomes shipped across the engagement. The ones that moved the business the most:
AWS MAP funding covered the full Assess Phase, delivering $54,000 of work at zero cost. The migration assessment, compliance strategy, and roadmap were fully funded through the MAP program, giving the firm a comprehensive migration plan without capital outlay.
The PDF-to-JSON production system runs at real-world volume. An event-driven pipeline processes insurance forms asynchronously and at scale without blocking the user experience, replacing a manual, template-limited bottleneck inside the existing platform.
Leadership shifted from patching to rebuilding. The biggest outcome of the Assess Phase was the reframe, moving leadership from how to migrate VB6 to how to rebuild on a modern platform and unlocking a different roadmap entirely.
Two engagements across distinct capability areas demonstrate the land-and-expand model. A 2025 PDF-to-JSON AI engagement was followed by a 2026 AWS MAP Assess Phase, positioning Armakuni as the strategic partner for the full modernization journey with the Mobilize Phase next.
It was very easy to be engaged. I was very impressed because I felt like we were moving forward with very good discussions, very smart people, and a lot of empathy and care. Of course, I'm also putting forward people whose expectations I'm trying to manage and how they see this. So yeah, I would agree, wonderful team for sure.
