The #1 broker management system provider in the United States came to Armakuni for full-spectrum engagement: AWS MAP migration of a 25-year-old VB6/Citrix platform in Canada; GenAI PDF-to-JSON form automation; NL-to-JSON Surefyre configuration assistant; ML-based agent onboarding failure prediction for Sircon for Carriers.
The challenge
The Vertafore relationship began with a Master Service Agreement in February 2025. Within weeks, Armakuni was running the AWS MAP Assess Phase for Vertafore Canada's legacy VB6/Citrix platform. By June 2025, parallel GenAI assessments had begun for the Surefyre form processing use case and for Sircon for Carriers. By July, the Path to Production build was underway. By August, a third Surefyre POC was live. Six SOWs in seven months across three product lines, each fully funded or substantially funded by AWS.
Scale: The #1 broker management system provider in the US; Vertafore Canada operates a multi-tenant SaaS platform serving Canadian insurance brokers across 1,200 customer databases; Surefyre and Sircon for Carriers are separate Vertafore product lines serving the US market.
What we built
Armakuni delivered full-spectrum engagement: AWS MAP migration of a 25-year-old VB6/Citrix platform in Canada; GenAI PDF-to-JSON form automation; NL-to-JSON Surefyre configuration assistant; ML-based agent onboarding failure prediction for Sircon for Carriers. The engagement ran as six fixed-scope SOWs: AWS MAP Assess Phase (January 2026), AWS MAP Mobilize Phase (January 2026), PDF-to-JSON GenAI Assessment (June 2025), PDF-to-JSON Path to Production (July 2025), NL-to-JSON Surefyre POC (August 2025), Sircon for Carriers GenAI Assessment (June 2025). AWS funded the work at $54,000.
The outcomes
6 measurable outcomes shipped across the engagement. The ones that moved the business the most:
$150,000 in AWS MAP funding secured for the Vertafore Canada migration with $54,000 for the Assess Phase and $96,000 for the Mobilize Phase, bringing the total cost to Vertafore Canada to zero across both phases. The migration from a 25-year-old VB6/Citrix platform to AWS is funded, sequenced, and underway.
PDF insurance form processing moved from a manual exercise to an automated pipeline. meaning every form type in Vertafore's library can be processed without a human reading the PDF, interpreting the fields, or rebuilding the schema. The two-pass Nova Pro architecture handles field extraction, dependency logic, and schema normalization end to end.
Surefyre configuration opened to users without schema expertise. meaning the class of users who can configure and modify insurance applications on Surefyre expanded from a small group of technical specialists to anyone who can describe what they want in plain language. The preview-and-confirm workflow keeps a human in the loop without…
Sircon for Carriers equipped with a roadmap to turn decades of dormant onboarding data into a predictive model. meaning the data that could have been preventing authorization failures for years now now has a clear path to acting on it. Pattern detection across product types, distributor relationships, and compensation structures will surface failure risk before an agency submits an…
$51,750 in AWS PoC funding across the GenAI and Surefyre engagements with the $40,000 Surefyre assessment fully funded, $4,250 of the Path to Production covered, $7,500 of the NL-to-JSON POC covered, and $40,000 of the Sircon assessment fully funded.
Six SOWs across three product lines in seven months, each one building on the last to create a compounding relationship across the full Vertafore. platform: migration, form AI, configuration AI, and predictive analytics. Armakuni is now the engineering partner of record across Vertafore's Canadian migration and its US GenAI roadmap.
