The challenge

PDF-to-JSON AI production build completed in mid-2025, followed by AWS MAP Assess Phase in early 2026. Armakuni delivered aWS MAP Assess Phase for 25-year-old VB6/Citrix platform; AI-powered PDF-to-JSON production build on AWS Bedrock. The engagement ran as two fixed-scope SOWs: PDF to JSON Path to Production (Jul 2025); AWS MAP Assess Phase (Jan 2026). AWS funded the work at $54,000.

The PDF-to-JSON production system runs at real-world volume, handling insurance forms the previous manual process could not.. The event-driven pipeline processes forms asynchronously, at scale, without blocking the user experience. What was previously a manual, template-limited bottleneck is now an AI-powered production system embedded in the existing platform.

Vertafore Canada leadership shifted from patching to rebuilding.. The most significant outcome of the Assess Phase was not the deliverables but the reframe. Leadership moved from asking how to migrate VB6 to asking how to rebuild on a modern platform. That question unlocks a meaningfully different roadmap and a meaningfully different future…
