The challenge

Started as a 250-hour Flexible Engineering POD in August 2025 focused on platform stability, QA, CI/CD, monitoring, and AWS infrastructure review. Expanded in February 2026 into a 400-hour POD covering the full multi-tenant SaaS transformation for Shoppa's Stack. Armakuni is now on the critical path for the first external tenant go-live and the commercial product launch.

Scale: Internal platform supporting core dealership operations across Texas and Kansas City. 150+ database tables per tenant. First external dealer onboarding targeted for Q1 2026. Commercial product roadmap targeting the broader heavy equipment dealer market.

What we built

Armakuni delivered multi-tenant SaaS transformation: automated tenant provisioning, API modernization, SOC 2 readiness, disaster recovery, federated SSO, AI workflow automation, reseller enablement. The engagement ran as flexible Engineering POD, monthly retainer, 400 hours per month across Full Stack POD, DevOps and Security POD, Data and AI POD, Client Solution Consultant, and SaaS Expert / Solutions Architect.

The outcomes

5 measurable outcomes shipped across the engagement. The ones that moved the business the most:

POD capacity grew 60%, from 250 to 400 committed hours per month. Between the August 2025 and February 2026 SOWs the client added the Data and AI POD and the SaaS Architect role, because the first phase landed.

Engagement scope expanded from platform stability to full SaaS commercialization. What began as keeping the platform running now covers multi-tenancy, API modernization, SOC 2 readiness, disaster recovery, federated SSO, AI agents, and the reseller portal.

First external tenant on track for Q1 2026 go-live. The Kansas City launch proves the commercial product works for a real external dealer, with SaaS foundations in place on the schedule set when the expanded SOW was signed.

Full-stack POD coverage across every skillset needed to commercialize. Full Stack, DevOps and Security, Data and AI, Client Solution Consultant, and SaaS Architect roles flex up or down each month without the firm carrying fixed in-house headcount.

An executive transition absorbed mid-engagement without disrupting delivery. The engagement was signed by one CEO and expanded under the next, growing through the leadership change rather than pausing through it.
