A high-growth event management SaaS platform

This high-growth event management SaaS platform was stuck on a stalled, year-long modernization of a monolithic Angular and ColdFusion stack serving millions of organizers. An AWS-funded Rapid Assessment became the roadmap for Armakuni's largest engagement to date, spanning frontend rebuild, AWS data migration, QuickSight analytics, CMS, and GenAI, and cutting legacy management time by 30 percent.

A high-growth event management SaaS platform came to Armakuni for full-stack modernization: ColdFusion elimination, Angular upgrade, AWS data migration, QuickSight analytics, GenAI assistant POCs, and CMS refresh.

The challenge

Armakuni entered through a Rapid Assessment funded by AWS that zero-cost-to-customer mapped the full modernization landscape. The assessment became the roadmap. The roadmap became the largest and most complex engagement in the A high-growth event management SaaS platform technical history, with Armakuni now operating as the primary engineering partner across frontend rebuild, backend migration, analytics, CMS, mobile CX, and GenAI. Every phase built on the last. The component library built in Phase 2 accelerated every module after it. The Redshift PoC shaped the QuickSight migration. The GenAI POCs are positioned to activate on the platform the modernization is delivering.

Scale: Platform used by millions of organizers to coordinate events, volunteers, and sign-ups. Monolithic Angular/ColdFusion stack serving high-volume consumer traffic.

What we built

Armakuni delivered full-stack modernization: ColdFusion elimination, Angular upgrade, AWS data migration, QuickSight analytics, GenAI assistant POCs, and CMS refresh. The engagement ran as multiple fixed-scope and hire-dedicated SOWs: AWS Migration Assessment, Rapid GenAI Assessment (Tier 2), Redshift PoC, Application Modernization, Angular Component Library, Angular Messages Module, Angular Messages and Reports Modules, CMS Refresh Phase 1, GA4 360 Upgrade, QuickSight and Redshift Migration, ColdFusion Modernization Staffing, GenAI Assistant POC, Smart Assistant POC, Mobile CX Revamp, Ruby on Rails Dedicated Engineer. AWS funded the work at $10,000.

The outcomes

8 measurable outcomes shipped across the engagement. The ones that moved the business the most:

30%
less engineering time on legacy system management
700+
Superset dashboards replaced with QuickSight + Redshift
2
highest-traffic ColdFusion modules rebuilt in Angular

30% reduction in engineering time spent on legacy system management. Every hour recovered from ColdFusion maintenance is an hour freed for the Angular and API work that compounds across the modernization program.

700-plus Apache Superset dashboards replaced with a QuickSight and Redshift layer. The analytics team now has direct access to business data without the EC2-hosted SQL jobs that were breaking under load and requiring engineering support to run.

Angular component library in production and used as the foundation for every rebuild since. Each new module ships faster than the last because the baseline components, patterns, and tests already exist rather than being built from scratch.

Messages and Reports modules delivered in Angular with v3 Node.js APIs. Two of the highest-traffic ColdFusion dependency clusters are removed from the platform, with UAT handed over ready to accept and promote to production.

CMS rebuilt on Sanity and React, unblocking marketing from the engineering queue. Product, pricing, and blog pages are now editable by the people responsible for them without development involvement on every content update.

GA4 360 instrumentation live across account creation, checkout, sign-up builder, and login. It replaces the fragmented analytics the growth team had been making decisions from with a unified, accurate event taxonomy.

Two GenAI POCs validated at zero customer cost through AWS funding. A production-path architecture is in place for the conversational form assistant and the proactive recommendation agent, ready to activate on the modernized platform.

A stalled year-long modernization program now executes across parallel workstreams. Armakuni operates as the primary engineering partner across frontend, backend, data, CMS, analytics, mobile CX, and GenAI simultaneously.

The entire team is great at understanding what I'm looking for and at communicating challenges so we can work out a good solution. If I provide a technical requirement, I know it will get done. I'm not seeing any loose ends. That's a wonderful relief for me knowing that I can trust you guys to get the job done well. It's due to Armakuni's competence that Rob and I are looking forward to Phase 2.

What's next

Full ColdFusion elimination across all remaining modules. Production activation of the conversational AI assistant. Mobile CX revamp delivery and measurement against revenue drop-off targets. CMS Phase 2 (Megamenu and Landing Pages). Potential GenAI feature integration into the A high-growth event management SaaS platform customer-facing product.
